class=\"elegant-expanding-section-content\">\n<p><em><strong>Beratungsanlass<\/strong><\/em>: Der Gruppenleiter ist erst k\u00fcrzlich wieder ins Forschungsinstitut zur\u00fcckgekehrt. Mehrere Jahre war er im Ausland t\u00e4tig und hat Karriere gemacht. Nun ist er als Hoffnungstr\u00e4ger zur\u00fcck an die alte Wirkungsst\u00e4tte gekehrt, an der er seine Dissertation absolvierte. Die Gruppe, die er \u00fcbernommen hatte, war bereits langj\u00e4hrig verstritten und wurde mit offenen Konflikten \u00fcbergeben. Der Vorg\u00e4nger ist in den Ruhestand gegangen. Hinsichtlich der abteilungs\u00fcbergreifenden Schwierigkeiten l\u00e4sst sich sagen, dass sie das Potenzial hatten, sich zu handfesten Konflikten auszuwachsen.<br \/>\n<em><strong>L\u00f6sungsansatz<\/strong><\/em>: In Absprache mit den Vorgesetzten, vor allem der Institutsleitung, beschlossen wir, nicht die Konflikte &#8222;konfrontativ&#8220; anzugehen, sondern im Wege eines Coachings (Einzelberatung) die Probleme, als die sich auch die Konflikte betrachten lie\u00dfen, zu bearbeiten. Der Beratungsprozess wurde auf sechs Monate angelegt, mit R\u00fcckkopplungsgespr\u00e4chen nach zwei und vier Monaten. Die Einzelgespr\u00e4che erm\u00f6glichten die pers\u00f6nlichen Muster zu erkennen, die die Situationen hervorriefen, verst\u00e4rkten oder zumindest nicht konstruktive Wirkungen entfalten. Die Kl\u00e4rung dieser \u00fcbergreifenden Muster erm\u00f6glichten zwar nicht immer absolute &#8222;Probleml\u00f6sungspassungen&#8220;, daf\u00fcr aber einen Wirkhebel zu identifizieren, der ganz in den H\u00e4nden des Klienten lag. Vor allem aus der Sicht der Institutsleitung \u00e4nderten und verbesserten sich die Dinge nahezu ger\u00e4uschlos. Fakult\u00e4t gekommen war. Diese Konflikte waren nicht neu, nun aber weiter eskaliert. Mit Blick auf die (presse-)\u00f6ffentlichen Wahrnehmung lehnten wir die Mediation ab, weil wir mit der Universit\u00e4t auf vielf\u00e4ltige Weise verbunden waren. fusion-clearfix\">\n<p><em><strong>Beratungsanlass<\/strong><\/em>: Schlie\u00dfungsbeschluss des Standorts eines Industriekonzerns (Glasindustrie); Arbeitnehmerseite (gewerkschaftsunterst\u00fctzt) verhandelt mit der Arbeitgeberseite die sozialen Schlie\u00dfungsplan, Abfindungen, Aufhebungsvertr\u00e4ge etc.; die Verhandlungsgruppen sind beidseitig jeweils mit mehreren Personen besetzt. Der Betriebsratsvorsitzende leitet eine 4k\u00f6pfige Verhandlungsgruppe &#8211; zum ersten Mal und auch thematisch erstmalig<br \/>\n<em><strong>Beratungsarbeit<\/strong><\/em>: Im verhandlungsbegleitenden Coaching kommt die Verhandlungsstrategie der Gruppe nicht zur Sprache; vielmehr wird die Leitungsarbeit sowie die Gruppendynamik angesichts der pers\u00f6nlichen Muster und Einstellungen in den Coaching-Fokus ger\u00fcckt. Ziel ist es, den BRV mental zu stabilisieren sowie ein Reflexionsforum der inneren wie \u00e4u\u00dferen Vorg\u00e4nge zu erm\u00f6glichen. Die Coaching-Arbeit hatte unmittelbaren Einfluss auf den Verhandlungserfolg der Gruppe, vor allem aber beste Auswirkungen auf die Arbeitsweise der Verhandlungsgruppe selbst. Insbesondere innerhalb der Arbeitnehmerseite war der BRV gest\u00fctzt und begleitet, was sich h\u00f6chst positiv auf die Strategie und Umsetzung der Verhandlungsgruppe herausgestellt hat, dass die Vorgesetzten einschlie\u00dflich der Personalleitung nicht mehr an diese Mitarbeiterin glaubten, sondern sie am liebsten aus dem Unternehmen entlassen sehen wollte. Der K\u00fcndigung stand aber, wie sich im Auftragskl\u00e4rungsgespr\u00e4ch herausstellte, die Bitte des BR im Wege, die Mitarbeiterin nicht zu entlassen. Unklar war, ob diese Bitte inoffiziell formuliert wurde oder ob ernsthaft die K\u00fcndigung nicht mitgetragen worden w\u00e4re.<br \/>\n<em><strong>Beratungsarbeit<\/strong><\/em>: Kl\u00e4rung der Konfliktlage erschien vorrangig wichtig. Hier ging es um die Organisationskultur der Unternehmung und was von Mitarbeiter*innen verlangt wurde. Einig waren sich nach Aussage der Personalleitung alle Beteiligten, dass das Verhalten der Mitarbeiter*in nicht den Werten der Unternehmung entsprach. Aber die Scheu vor einer K\u00fcndigung lie\u00df alle &#8222;konfus&#8220; reagieren und lieber die Mitarbeiter*innen in eine Mediation f\u00fchren als F\u00fchrungsverantwortung zu verdeutlichen. Diesen Aspekt in den Fokus zu r\u00fccken, war These und Ziel der ad hoc Beratung.
